How to keep a one-on-one meeting tracker that fills itself
For managers, fractional CTOs and consultants who hold a recurring one-to-one, with a report or with a client's lead, on Google Meet or Microsoft Teams: which columns a one-on-one tracker needs, how agreed actions behave as a list, how to record mood or status without guessing, how to set it up in TrackHeros, and who can see the table.

A one-on-one runs on continuity. Last month's goal, the action agreed two weeks ago, the concern that came up and then went quiet. Most people keep that thread in a notes document that grows a page a week and gets skimmed five minutes before the call. This guide is for managers, fractional CTOs and consultants who hold a recurring one-to-one on Google Meet or Microsoft Teams, with a report, a client's lead developer or a client sponsor. It covers which columns a one-on-one tracker needs, how agreed actions behave, how to record mood without guessing, and who can see the table.
What should a one-on-one tracker record?
Goals, agreed actions, how things are going, and what to raise next time. Those are the four things you look up before the next call. The conversation itself belongs in the notes, not in the table.
Leave out anything that asks for a verdict nobody voiced. A table that says "engagement: low" because someone sounded tired is a judgement dressed as a fact. If the person did not say it, the cell should be empty.
Which shape of table suits a one-on-one?
Either a new row for every one-to-one, or one row per goal updated meeting after meeting. The first reads like a dated log; the second shows where each goal stands, with its history behind it.
A log of each one-to-one:
| Column | Type | Rule | Description |
|---|---|---|---|
| Meeting date | Date (automatic) | Automatic | Filled in from the meeting. |
| How it's going | Status | Latest value wins | Only when the person says how things are going for them. Leave empty otherwise. |
| Wins | List | Lists | Things the person says went well since the last one-to-one. |
| Concerns | List | Lists | Worries or problems the person raises, one each. |
| Agreed actions | List | Lists | Actions both sides agree, one each; removed when said to be done. |
| Raise next time | Text | Latest value wins | A topic someone explicitly says to come back to. |
A table of goals:
| Column | Type | Rule | Description |
|---|---|---|---|
| Goal | Text | Names the row | A goal the person is working towards, in the words used for it. |
| Status | Status | Latest value wins | On track, needs support or at risk, only when someone says so. |
| Target date | Date | Latest value wins | The date the goal is meant to be reached, when one is stated. |
| Agreed actions | List | Lists | Steps agreed towards the goal; removed when said to be done. |
| Blockers | List | Lists | What is stopping progress; removed when said to be resolved. |
| Last discussed | Date (automatic) | Automatic | The last one-to-one that mentioned the goal. |
For a weekly one-to-one that goes on for months, the goals table stays readable longer; a log grows a row a week. Which to pick is set out in one row per meeting or one table that updates?
How do agreed actions work as a list?
Items are added when they are agreed and removed when someone says they are done. The list in the cell is what is still open; the cell's history shows when each item arrived and when it left, with the words for both.
Removing an item from a list always waits for a person, even on a tracker set to apply confident values on its own. That matters in a one-to-one, where "I've mostly sorted the access thing" is not the same as done.
This list is different from TrackHeros' action items. Action items come out of every meeting's notes with an owner and a due date, and one page lists them across every client. A list column keeps a running list against a goal, inside one table. You can use both; tracker or action items? explains when each fits, and action items covers the other half.
How do you record mood or status without the AI guessing?
Make it a status column with options you define, and write the description so it fills only on a direct statement. "How it's going: only when the person says how things are going for them, in their own words. Leave empty otherwise."
TrackHeros is told to fill only what the meeting actually says and to leave everything else empty. Every value must point at the transcript lines it came from, and a value with no line behind it is dropped. The quote shown with each value is rebuilt from the stored transcript, never written by the model, so you can see exactly what "at risk" was based on.
If you would rather make that judgement yourself, set the column to fill by hand only. Meetings never write to it, and your rating sits beside the values taken from the call. The principle is the same one behind does a tracker guess values that were not said?
How do you set up a one-on-one tracker in TrackHeros?
Start a tracker in the client the one-to-one belongs to, and scope it to that recurring meeting. Five steps:
- Start it blank, or describe it in a sentence, such as "track goals and agreed actions from my weekly one-to-one with Sam", and edit the draft.
- Write each column's description with "only when" and "leave empty" in it.
- Choose recurring meetings as the scope, and tick the one-to-one series.
- Preview the definition on last week's one-to-one. Nothing is saved.
- Read past one-to-ones if you want the table to start with history; they are read oldest first, and the editor shows how many.
After each call, once the notes are ready, new and changed values wait in the review queue. If the series is moved with a "this and following" edit in the calendar, pick the new series; track a recurring client meeting explains why.
Who can see a one-on-one tracker?
The person who made it, and account admins on a company account, until it is shared. It can be shared only with colleagues already assigned to that client, who can then review and edit cells; only the creator or an admin can change its columns or the meetings it reads.
Like every meeting in TrackHeros, the one-to-one belongs to one client's sealed workspace, and so does its tracker. A tracker also reads only meetings its creator could open. Deleting the tracker deletes its table and every value and quote; how backups are handled is in the privacy statements. More in who can see a tracker?
Should you tell the other person?
Yes. The notetaker joins the call as a visible participant, so they will see it; say plainly that the meeting is recorded and that you keep notes and a running list of what you agree. If they would like a copy of what was agreed, send it to them yourself; nothing is shared from a tracker unless you share it.
What to say, and when, is in telling clients you use an AI notetaker.
Where does TrackHeros fit in a one-to-one?
TrackHeros is an AI meeting notetaker that connects every Google and Microsoft calendar you hold, recognises close to 100 spoken languages on its own, writes the notes in nine of them, and keeps every client's notes in a sealed workspace of its own. The notes of each one-to-one are written as for any meeting; the tracker turns the thread between them into a table.
A one-to-one held in French or Spanish is read through the same transcript as the notes, and text values are written in the notes' language; see languages. For a fractional CTO's weekly call with a client's lead developer, fractional CTOs covers the rest of the routine. How many trackers each plan includes, and whether it lets you design your own columns as above, is on pricing.
Questions
Frequently asked
Does the other person in the one-to-one see the tracker?
Not unless you share it, and you can share it only with colleagues already assigned to that client in your TrackHeros account. The notetaker itself is visible in the call, so tell the other person the meeting is recorded and that you keep notes from it.
Can I keep a private rating that the AI never fills?
Yes. Set that column's rule to fill by hand only and meetings never write to it. It stays in the same row as the values taken from the call, so your judgement and the conversation sit side by side without being confused.
What if the AI records an agreed action that was never agreed?
Reject it in the review queue. By default every new or changed value waits for review, and a rejected value does not come back when the same meeting is read again. Every value shows the words it came from, so checking takes seconds.
